
S Plan Conversion: Is a Combi Boiler Right?
A hot water cylinder in an airing cupboard, two motorised valves beside it, and a boiler that has seen better days is a familiar setup in many homes. An S plan conversion can mean different things depending on what you want to achieve: updating an older heating control system, replacing the boiler while retaining the cylinder, or converting the whole property to a modern combi boiler. The right answer depends less on what is newest and more on how your household uses hot water and heating.
For homeowners, the main priority is usually simple: dependable heating, useful hot water pressure and an installation that does not turn the house upside down for longer than necessary. A properly planned conversion can improve efficiency, free up cupboard space and make controls easier to use. However, removing a cylinder is not automatically the best choice for every property.
What is an S plan heating system?
An S plan is a common fully pumped central heating and hot water control arrangement. It normally includes a heat-only or system boiler, a hot water cylinder and two separate motorised zone valves. One valve controls central heating and the other controls the cylinder.
This arrangement gives independent control. You can heat the radiators without heating the stored hot water, or heat the cylinder without running the central heating. The programmer, room thermostat and cylinder thermostat tell the system what is required, while the valves direct heated water from the boiler to the right place.
S plan systems are widely used because they are practical and reliable when installed correctly. The issue is not that an S plan is outdated by definition. Problems tend to arise when valves stick, controls become unreliable, pumps weaken, the cylinder loses heat quickly, or an ageing boiler becomes expensive to repair.
What can an S plan conversion involve?
The phrase can cover three quite different jobs. A site survey is needed before deciding which is appropriate.
The first option is an S plan controls upgrade. This keeps the existing boiler and cylinder but replaces worn valves, thermostats, programmer or wiring centre. It may also involve fitting modern smart controls. This is often a sensible route where the boiler is in good condition, the cylinder meets the household's needs and the problem is confined to controls or components.
The second option is a boiler replacement while retaining the S plan layout. A modern system boiler can work well with an existing or replacement cylinder, especially in larger homes with more than one bathroom. If the cylinder is older, poorly insulated or undersized, replacing it at the same time often makes better long-term sense than connecting a new boiler to tired equipment.
The third option is converting from an S plan system to a combi boiler. The cylinder, associated pipework and zone valves are removed or disconnected, and the combi provides hot water directly from the mains when a tap or shower is used. This is the conversion many homeowners have in mind when they ask about freeing up an airing cupboard.
When a combi boiler conversion makes sense
A combi boiler can be an excellent fit for a flat, a smaller house or a household with modest simultaneous hot water demand. It removes the need to store and reheat a tank of water, which can reduce standing heat losses. It also creates usable space where the cylinder was located.
For a one-bathroom home, the convenience is clear. Hot water is produced on demand, there is no need to programme a cylinder, and there is no risk of using all the stored hot water after several baths. A quality combi paired with good mains water pressure can provide a very effective shower and quick hot water at kitchen and bathroom taps.
A combi conversion can also simplify an old installation. Redundant controls and valves are removed, pipework can be rationalised, and the heating system can be cleaned and protected as part of the new boiler installation. For landlords and Airbnb hosts, fewer ageing components can mean a more straightforward system to maintain between occupancies.
That said, a combi boiler is not a magic answer to low water pressure. It relies on the incoming mains supply. If flow rate or pressure is poor, fitting a combi may leave you disappointed, particularly at shower time. Testing the supply is a key part of the decision, not an afterthought once the old cylinder has been removed.
When keeping the cylinder is the better option
Homes with two or more bathrooms often benefit from stored hot water, particularly when showers may run at the same time. A cylinder can supply several outlets more comfortably than a combi, provided the system is correctly sized and the cylinder has enough recovery capacity.
An unvented cylinder paired with a modern system boiler can offer strong water pressure and excellent performance throughout a larger property. It needs suitable mains flow, correctly installed safety controls and qualified servicing, but it remains a very good solution for busy family homes.
Keeping a cylinder can also be wise where a property has an existing power shower arrangement, a low-pressure supply, or a high demand for baths. The useful cupboard space gained through a combi conversion should be weighed against day-to-day comfort. There is little value in gaining an airing cupboard if the family then has to manage shower times carefully.
What happens during an S plan conversion to a combi?
Every property is different, but the work starts with checking the existing heating system, boiler location, flue route, condensate drainage, gas supply and incoming water flow. The engineer should discuss how many bathrooms you have, how many people live in the property and whether you regularly use more than one hot water outlet at a time.
If a combi is suitable, the old boiler, cylinder and S plan controls are removed. Pipework is altered so the new boiler can supply the heating circuit and domestic hot water directly. In some homes, this is relatively straightforward. In others, pipework hidden below floors, an awkward boiler position or an unsuitable flue route can add time and cost.
The central heating system should be thoroughly cleaned before the new boiler is commissioned. Sludge and debris from an older system can damage pumps, heat exchangers and valves in a new appliance. A magnetic filter and appropriate inhibitor help protect the installation afterwards.
The work also includes new heating controls, commissioning and clear handover. You should know how to adjust heating times and temperatures, repressurise the system if needed, and understand what the boiler display is telling you. Good workmanship includes leaving the work area clean and explaining the system in plain English, not simply fitting the boiler and leaving you with a manual.
Costs, disruption and practical trade-offs
The cost of an S plan conversion varies because the labour is driven by the existing installation. A straightforward cylinder-to-combi conversion is very different from a job involving boiler relocation, a new gas run, radiator upgrades, extensive pipework changes or building work to make good after the cylinder is removed.
There may be some disruption while water and heating are isolated, normally for part of the installation. Planning matters most in colder weather or where young children, elderly residents or tenants are in the property. An experienced installer will set expectations clearly and organise the job to keep downtime sensible.
It is also worth considering future plans. If you expect to add an en-suite, extend the home or convert a loft, a combi that suits the property now may not be the best fit in a few years. Conversely, if bedrooms are being repurposed and household size is reducing, a combi can be a sensible way to simplify the system.
Choosing the right route for your home
The best decision follows an honest assessment rather than a one-size-fits-all recommendation. Your engineer should look at hot water demand, mains water performance, boiler condition, cylinder age, available space and the condition of the radiators and pipework. They should also explain the options without making the existing system sound worse than it is.
